Implementation of PMO Function


PROJECT OBJECTIVES


The client urgently needed to establish a project management office to handle a growing portfolio of different high-stake projects – given the lack of available internal resources, strategic and operational management had to go hand in hand.

 

ROLE OF YOA


YOA established the entire project management structures including templates, meeting and monitoring structures, as well as relevant processes.


In addition to that, the role of a strategic advisor translated into creating a bespoke business planning cycle, project quality gates, as well as a full set of strategy documents (incl. Vision, Mission, and Strategy).


RESULT


Our client has the entire set-up for managing programs and projects in place. This allows the organization to work with common standards and against the background of a joint vision.


The project was implemented both on time and within the desired budget.


Development EV-Charging Process House


PROJECT OBJECTIVES


The client is in the process of establishing and operating an EV chargig unit under the holding umbrella. 


The product is constantly being expanded and new services are being developed. In the context of the build-up, a comprehensive process house as well as a structured project management is required.


ROLE OF YOA


As process manager, YOA is responsible for setting up the process house. In addition, project planning within the unit and with all other stakeholders is managed. 


RESULT


The client receives a comprehensive process house in BPMN including organizational and technical considerations. Furthermore, a comprehensive project planning including communication channels to all stakeholders was created. 


Transformation of Centralized Organizational Structure

PROJECT OBJECTIVES


The client felt the requirement to amend the existing organizational structure to move closer to the needs of their customers – against the background of worsening financial performance and customer feedback.


ROLE OF YOA


YOA analyzed the organizational set-up of the company in line with the strategic objectives of the company. Consequently, a more decentralized organization was proposed and implemented, providing the customer-facing roles with more autonomy and decision-making power.


The new corporate structure reflects the strong values and team spirit of the firm, while it enables people to focus on value-added tasks.


RESULT


Our client has a strong organizational set-up to tackle the challenges of the future which also allows them to swiftly react to changes in the market while satisfying their client base.

Development Agile Performance Management


PROJECT OBJECTIVES


The client is undergoing a transformation process that affects all areas of the sales platform. In this context, the Performance Management team is to take on a central role as a steering instance.


ROLE OF YOA


As project manager and organizational developer, YOA provides a central structural and technical input in the conceptual design and implementation of the new performance management. 


The vision, team roles, interfaces, processes, and systems used are adapted to the new circumstances accordingly.


RESULT


In addition to a comprehensive concept for realigning performance management, the client also receives support in implementing the measures. This concerns people, processes and systems.


Implementation AI Document Management System


PROJECT OBJECTIVES


The client implements an AI document management system at a major Swiss bank. 


The implementation requires a structured project management as well as the setup of a training platform. 


ROLE OF YOA


YOA provides a project manager who is exclusively responsible for the key account. The implementation will be accompanied on a conceptual as well as on an operational level. In addition, a comprehensive training platform will be built and implemented.


RESULT


The AI document management is implemented in compliance with budget, quality and time targets. 


The client also receives an operational training management system including processes.
